Closes #142

The two parts of #142 left after #352: try runs of tasks and file snapshots before code writes. ADR 0026 gets an amendment.

Summary

Try it first. POST /api/tasks/{id}/dry-run starts a run that notes, in code, every call above a look-up instead of making it. Look-ups run for real. The task's status, schedule and last result stay as they are, so a plan still waiting for approval can be tried.

 Agent._plan_call(call)
Never rule / Read only connection -> refuse (unchanged)
unprompted / policy -> refuse (unchanged)
+ ctx.extra["dry_run"] and effective risk > read (not ask_user)
+    -> note it: would_do += {tool, kind, preview, asks, summary}
+    -> model gets {"ok": true, "try_run": true, "note": "TRY RUN: ..."}
second look, untrusted holds, approvals, Ask rules ... (unchanged)
  • task_runs.dry_run / would_do (Run API gets dry_run, would_do: [TryRunAction]). The report is written in code from would_do, never by the fast model.
  • Try runs never hold a task busy (processing_runs(real=True)), never count as the last result (latest_run, recurring-task memory, change requests), never go to the self-improvement reviewer (task.run_finished skipped). Pause, answer, cancel, retry (as a try run again) and resume after restart work like any run. Swarm and script tasks: 409.
  • Desktop: Try it first next to Approve on a plan waiting for approval (and in the menu otherwise), a "Try run" badge on the run and a "What a real run would do" card with each call's preview.

File snapshots before code writes (sentient/snapshots/, config tools.snapshots).

terminal_run (not a never-ask command) \
execute_code (local process backend) > snapshots.guard(roots)
file_write / copy text files under the roots -> <home>/snapshots/<id>/
                                               run the code
drop copies of unchanged files; if anything changed:
file_snapshots row -> Activity item with Restore
  • Roots: the allowed folders (the command's folder first) and Sentient's files folder; for file_write the one file.
  • Bounded and decided from stat alone (no file opened): text only by name and size, each under max_file_mb (5). If the folders hold more than max_files (500) text files or max_total_mb (25), or more than 10,000 files, nothing is copied for that command and Activity says "Too many files to keep a copy" (no Restore) if it changed something. .git/node_modules/.venv... never looked at. Kept keep_days (7), all together under max_kept_mb (1000), pruned every 6 h. Nothing for incognito chats, Docker scripts or never-ask commands.
  • Restore is crash-safe: restoring_at while writing, restored_at only after every file is back; a restore cut short by a crash is cleared at start (repair) and can be done again.
  • POST /api/timeline/restore {id: "snap:<id>"} puts the copies back; Restore first copies what it replaces, so it shows as "Put back N files" with Undo. Files the code made are left alone.

Evidence

Real engine from this worktree, fresh SENTIENT_HOME, port 8786, a log-only stdio mailer MCP (send_email appends to mailer.log).

Try run, qwen3:8b (Ollama lock held). Planner made: [mcp_mailer: send a good-morning note to maya.rao@example.com, files: save it to morning-note.txt], recurring daily 09:00, approval_pending. Then POST /dry-run:

task status after: approval_pending next: None last: None
run 9c9a9d5e... completed dry_run True
would_do:
  - Send an email in mailer: Subject Good Morning, To maya.rao@example.com | kind: email
  - File write in Files: ... | kind: change
  - Task notepad in Task notepad: Sent good-morning note ... | kind: change
[tool_result] mcp_mailer_send_email {"ok": true, "try_run": true, "note": "TRY RUN: ..."}
[tool_result] file_write {"ok": true, "try_run": true, ...}
mailer.log exists: False
files/morning-note.txt exists: False

A second try run after small fixes (files named by name, noted calls no longer counted as sources, the duplicate "Try run finished" notification hidden from Activity):

would_do:
  - Send an email in mailer: Subject Good Morning!, To maya.rao@example.com
  - File write in Files: morning-note.txt
  - Task notepad: Sent good-morning note to maya.rao@example.com and saved it to morning-note.txt.
sources: [] mailer.log exists: False files/morning-note.txt exists: False

The executor's own final answer still says "successfully sent": that is why the report is written in code from would_do.

Command overwrites a file, restored from Activity. Done with both models (claude-code/sonnet, then qwen3:8b), and a script with sonnet:

before: Q3 report: revenue up 12 percent. Written by Maya Rao.
tool_call terminal_run Set-Content -Path report.txt -Value 'overwritten by the command' (approved)
after command: overwritten by the command
timeline item: "A command changed 1 file" | Terminal | undo: Restore | detail "Set-Content ...: report.txt"
restore:        200 {'ok': True, 'restored': 1, 'message': 'Put back 1 file.'}
after restore: Q3 report: revenue up 12 percent. Written by Maya Rao.
items: "Put back 1 file" (undo: Undo) / "A command changed 1 file" (status restored, no undo)

execute_code (process backend) overwrote data.csv -> "Code changed 1 file" -> Restore -> "name,city / Maya Rao,Pune" back

Screenshots (built app, smoke.mjs, same home, Maya Rao persona):

  • Task page, Runs tab: header shows Decline / Try it first / Approve & activate; Run [FEATURE] Notion agent integration with Notion API #1 has a "Try run" badge, trigger line "You chose Try it first", and a "What a real run would do" card: "Nothing was sent, changed or run. A real run would do 3 things", each with its preview (the email card shows Subject, To and the full body).
  • Activity: "A command changed 1 file" with a Restore button and detail Set-Content -Path budget.txt -Value 'cleared': budget.txt; "Put back 1 file" with Undo; an earlier "A command changed 1 file" marked Put back; "Tried Send and Save Good-Morning Note".

Tests: new tests/tasks/test_try_runs.py (sends and writes noted while look-ups run, task status/schedule untouched, Never still refuses, Ask noted with asks and no pause, conflicts, one-call tasks) and tests/test_file_snapshots.py (changed/deleted kept and put back, undo of a restore, big/binary notes, copy limit and skipped folders, off and incognito, a real terminal command restored through the timeline, a local script, file_write, pruning). Full suite: 1856 passed, 2 skipped. ruff clean, desktop typecheck and build clean.

Coordinator round (smaller limits, crash-safe restore, "Would ..." wording), re-run on the real engine with claude-code/sonnet:

terminal (limits 25 MB / 500 files): report.txt overwritten -> "A command changed 1 file" [Restore] -> 200 Put back 1 file -> original text back
DB row: restored_at set, restoring_at NULL
terminal with max_files lowered to 2: data.csv wiped -> "A command changed 1 file", why "Too many files to keep a copy, so this can't be put back.", undo null
restore -> 409 "No copies were kept for this, so it can't be put back."

Screenshots: the try run's step log now reads "Would use Mcp mailer send email", "Would write file", "Would use Task notepad" with a flask marker instead of a check, and its final-answer card says "a try run: nothing was sent, changed or run". Activity shows the "Too many files to keep a copy" item with no Restore button.

Merge Danger

Door: two-way

New columns (task_runs.dry_run, would_do) and a new table (file_snapshots), schema version 10 (a DB snapshot is taken before the bump). Everything else is additive and can be turned off (tools.snapshots.enabled).

Blast Radius: moderate

  • Every non-listed terminal command, local script and file_write now lists the allowed folders with stat and copies them when they are small (500 files / 25 MB); bigger folders get no copies, just the note.
  • processing_runs/waiting_runs gained a real filter used by _after_run, run-now and retry; latest_run now skips try runs.

📝 Walkthrough

This change adds task try runs that record selected actions without performing them, and file snapshots that capture eligible files before selected operations. Try-run results appear in task history. Snapshot entries appear in Activity and can be restored.

Changes: Task Try Runs

Layer / File(s) Summary
Record simulated task actions
sentient/agent/dry_run.py, sentient/agent/loop.py, sentient/tasks/executor.py, desktop/src/lib/types.ts
Try-run data records selected calls, previews, and action summaries. Agent and executor paths record those calls instead of executing them.
Persist and manage try runs
sentient/tasks/schema.sql, sentient/tasks/repo.py, sentient/tasks/service.py, sentient/tasks/continuity.py, sentient/evolution/service.py, sentient/store/db.py, sentient/gateway/routes/tasks.py, tests/tasks/*
Run storage and task handling distinguish try runs from real runs. The service supports try-run start, retry, resume, and completion. Tests cover recorded actions, unchanged task state, and rejected states.
Expose and display try runs
desktop/src/features/tasks/*, desktop/src/features/chat/toolMeta.ts, desktop/src/lib/api.ts, sentient/activity/timeline.py, docs/API.md, docs/adr/0026-undo-windows-and-reversible-defaults.md, CHANGELOG.md
The task interface offers try runs and displays their recorded actions. API and timeline descriptions identify try runs separately from ordinary runs.

File Snapshots and Restore

Layer / File(s) Summary
Configure and capture file snapshots
sentient/config/schema.py, sentient/app.py, sentient/snapshots/*, sentient/store/db.py
Snapshot settings define copy and retention limits. The service copies eligible files before operations, retains changed-file copies, and prunes old snapshots.
Guard file-changing operations
sentient/terminal/service.py, sentient/sandbox/*, sentient/tools/builtin/files_tool.py, tests/test_file_snapshots.py
Terminal commands, local sandbox scripts, and file_write use snapshot guards. Integration tests cover these operation paths.
Show and restore snapshots
sentient/activity/timeline.py, desktop/src/features/activity/ActivityPage.tsx, desktop/src/features/settings/SchemaForm.tsx, desktop/src/lib/api.ts, desktop/src/lib/types.ts, docs/API.md, docs/adr/0026-undo-windows-and-reversible-defaults.md, CHANGELOG.md
Activity presents snapshot changes and restore status. Restore saves replaced files in a new snapshot. The desktop and documentation describe snapshot settings and restore behavior.

Merge Risk: 🔵 Low · up to ce9de

Try runs and file snapshots look mergeable. A try-run report may occasionally say "would ask you first" when the real run would not, or the reverse. This does not affect any action taken. The final-answer heading wording is a small copy fix.

Security architecture risk: 🟡 Moderate · up to ce9de

Try runs separate planned changes from real execution, but file restoration does not recheck where saved paths point. Replaced links can redirect writes outside the original folders, cleanup can disrupt an active restore, and a failed privacy lookup can allow unwanted retention. The exposure is bounded by filesystem permissions and requires control of a captured path or an authorized restoration.

Retained concerns

  • Medium · security · inferred: Restoration does not preserve capture-time path containment. Capture skips link entries and file_write resolves its target inside the files directory, but _put_back writes each persisted path using copy2 without checking its current destination. An actor able to replace a captured file or an ancestor with a link can redirect a later authorized Restore to another file writable by the application. This new write path extends beyond the original target and can also escape capture of the destination's pre-restore contents. Authentication and valid snapshot provenance limit reachability, but do not prevent path replacement.
  • Medium · reliability · inferred: The restore lifecycle does not reserve its source copies against retention cleanup. Pruning selects and deletes snapshots without excluding restoring_at, while active tracking protects unsettled captures rather than the snapshot being restored. Pruning can therefore remove source files and the recovery row during sequential restoration, leaving partially restored filesystem state without the original snapshot available for retry. This weakens the new recovery mechanism rather than merely making restoration non-transactional.
  • Medium · security · inferred: Snapshot origin detection suppresses exceptions from is_incognito and then returns an ordinary capture origin. For a session-backed context whose incognito flag is not already set, a failed privacy lookup can therefore lead to retained file copies and operation metadata despite the no-retention promise. Filtering incognito sessions from Activity does not remove those disk copies. A successful privacy check, or an already-set incognito flag, correctly prevents capture.
Security review details

Security Blast Radius

  • inferred — The demonstrated restore-boundary concern is confined to the application's filesystem authority on its host. A path-replacement actor needs control over a captured path or ancestor and a subsequent authorized restore. The potential destination is any file reachable through that replacement and writable by the application; no new operating-system privilege, cross-service propagation, or unauthenticated remote access was established.

Security Findings and Attack Paths

  • inferred — A regular file is captured, its pathname is later replaced by a link, and an authenticated Restore follows that link while copying saved contents. Capture-time link exclusion does not protect this later sink, and the destination may not receive an undo copy because the guard skips the link entry.
  • inferred — An incognito lookup failure can cross a privacy boundary from transient execution into persistent copies and origin metadata. This is conditional failure exposure, not evidence of an observed leak or an attacker-controlled database failure.

Trust Boundaries and Controls

  • observed — The timeline and task routers retain shared token authentication. Snapshot restore lookup is application-wide by snapshot ID, with origin metadata used for attribution rather than caller authorization. The documented token is a local per-launch application boundary; absent a distinct tenant contract, this does not establish a cross-tenant authorization defect.
  • observed — Ordinary and fixed-call try-run paths use effective risk and outgoing classification to choose simulation, preserving Never and Read only checks. Resumed approved calls take a separate direct-execution path that retains those lasting checks but does not itself reapply try-run simulation. Originally eligible lookups are intended to execute; behavior if their effective classification changes while paused was not established.

Resilience and Maintainability Implications

  • inferred — Restore's retry contract depends on retaining its source row and copies through the entire write operation. The per-snapshot claim prevents duplicate requests but does not coordinate retention cleanup or independent mutations, so it is not a complete filesystem operation-ownership boundary.

Hardening Proposals

  • proposed — Preserve target identity and current path policy at restoration, using race-resistant no-follow handling for destinations and ancestors. Pin restoration resources against pruning until writes terminate, and skip snapshot retention when privacy identity cannot be determined.
  • proposed — Apply the try-run execution restriction at every execution sink, including resumed approved calls, so the restriction remains authoritative if tool classification or registration changes during a pause.

Explanation

Issue [#142] requires human-readable previews for send, delete, and pay approvals, a 30-second cancellation window for sent messages, a side-effect-free dry run that lists intended actions, file snapshots before code writes, and tests for each objective. This PR implements task try runs, action reports, file snapshots, restore and undo handling, and focused tests. The relevant approval and notification service diffs are empty, and the PR evidence does not establish preview formatters or a delayed-send cancellation path. Therefore, the preview and undo-window requirements remain unmet.

Select the real run for the task-level Cancel button. If a real run is processing and a newer try run starts, processingRun returns the try run. TaskDetail.ActionBar then labels its button “Cancel run” for the processing task but cancels the try run instead. Exclude dry_run here; users can still cancel the try run from its own history card.

157-185: 🚀 Performance & Scalability | 🔵 Trivial | 🏗️ Heavy lift

Copy files only when they change, not every file before every run.

terminal_run calls guard for every command that is not allow-listed, and local execute_code does the same. Each call makes _copy_all copy every text file in all allowed folders and files_dir(), up to 100 MB and 2,000 files. Each call also walks up to 20,000 files. _settle then deletes most of those copies and walks the folders a second time. On a large allowed folder, a one-line command or script can therefore copy about 100 MB to disk before it starts. The run waits for that copy to finish.

Recommended change:

  • First collect only (path, size, mtime_ns) for each file.
  • Keep a full copy only for files under a small threshold.
  • Or copy lazily per file where the platform supports it.
  • At minimum, skip copying for files whose mtime is older than keep_days, and look at those files again only in _settle.
  • Lower the default max_total_mb for source="terminal".

Review round 1 (bb7dc53):

  • processingRun / task-level Cancel now pick the real run; try runs are cancelled from their own card.
  • Try runs also note calls that can send data out at risk read (sends_out), and never note a call whose arguments a real call would reject (it gets the same validation error); same for one-call tasks.
  • Retrying a try run while another is going is refused.
  • Try runs never call _after_run (finish, cancel, pause, crash, restart), so they can't settle a task a real run left busy. Test added.
  • The run card shows the call's arguments when there is no readable preview.
  • Copy cost (nitpick): kept as is for now. Copying before is the only way to have the old content of files a command or script doesn't name; it is bounded per run (100 MB / 2000 files / 20,000 looked at, text only, .git and node_modules skipped) and can be turned off or lowered in Settings. Noted in the PR as the main trade-off for the owner.

🗄️ Data Integrity & Integration | 🟠 Major | 🏗️ Heavy lift

Serialize snapshot restores before _put_back.

The timeline route can execute concurrent restore() calls. Each call checks restored_at before entering guard(), but guard() does not lock the snapshot or claim it. Both calls can therefore pass the check, run _put_back, and execute the unconditional UPDATE. This can overwrite a newer file edit and create duplicate undo snapshots.

Serialize the full restore operation per snapshot, or add an atomic claim that prevents later calls from entering _put_back. Apply the correction in sentient/snapshots/service.py:restore(), covering the pre-check, guard(), _put_back, and final database update.

Update restore() to serialize the entire restore operation per snapshot,
starting before the restored_at check and continuing through guard(), _put_back,
and the final database update. Ensure concurrent calls for the same snapshot
cannot both reach _put_back, while restores for different snapshots remain
independent.

Do not mark a granted ask call as requiring approval.

Task runs call run_loop with use_approvals=False. Therefore, mode == "always" does not make this task call pause. Remove that part of the finding.

However, the task path checks await self.approvals.granted(...) before it pauses for an ask rule. The try-run expression does not perform this check, so it can report asks: true when a task or timed grant lets the real task proceed. Use the task-path grant check without waiting for approval. Share the same calculation with the fixed-call path.

Update the asks calculation in run_loop to account for whether the approval is
already granted, so granted ask calls are not marked as requiring approval.
Reuse the same grant-aware calculation for the try-run and fixed-call paths,
without treating mode="always" as requiring approval when approvals are
disabled.

Review round 2: restore now claims the snapshot in one write before putting files back (released if it fails), so two presses at once put files back once and make one undo snapshot (test added). A try run's 'would ask you first' now checks task and timed grants, in both the loop and one-call tasks.

Describe the actions that were not performed.

A try run performs look-ups, but this heading says “nothing in it was really done.” If the final answer includes look-up results, that statement misrepresents the run. Use a short heading such as “Try run answer” and explain that recorded actions were not performed. As per coding guidelines, “Copy is plain, warm and short. Users are not engineers. No em-dashes.”
